What I learned about color consistency from a request for 'primary colors'

It started with an email about 'primary colors'

A few months ago—Q3 last year, I think it was September—I got a query from our R&D team. They were developing a new packaging line for a pharmaceutical client who wanted 'primary colors of pigment' for their labeling material. The request seemed straightforward: red, yellow, blue. Basic colors, they said. No special Pantone numbers. Just 'the primary colors.'

I remember looking at the request and thinking, Sure, easy. We've handled this before.

Turns out, 'easy' is where the traps live.

Why this matters to anyone working with materials or suppliers

Look, I'm a quality compliance manager at a chemical/life sciences company. I review every batch of material that goes out—roughly 200+ unique items annually—from API manufacturing specs to cell culture media labels to packaging for specialty chemicals. Over four years in this role, I've rejected 18% of first deliveries this year alone. Most rejections come from exactly these kinds of assumed simple specifications.

My experience is based on about 200 orders, mostly with pharma and biotech clients. If you're working with consumer goods or different regulatory environments, your experience might differ. But for those of us in regulated manufacturing, color consistency is a real headache.

The process: what we ordered vs. what we got

The R&D team selected three pigment samples from our catalog—each listed as 'primary color' grade. The vendor, a well-known supplier, confirmed stock availability and sent us the initial proof samples. They looked fine. Bright, saturated, matched the lab's color swatches. We approved the batch.

Fast forward to delivery. Two weeks later, the full production run arrived.

I opened the first box and... paused. The yellows were slightly different. Not drastically—just off enough that if you put the sample swatch next to the delivered material, you could see it. The blues were a bit muted. The reds had too much orange shift. Delta E? I measured using a spectrophotometer. The yellow sample: Delta E of 3.8 against the reference. Blue: 3.2. Red: 4.1.

Now, industry standard for brand-critical colors is Delta E < 2. Delta E of 2–4 is noticeable to trained observers. Anything above 4 becomes visible to most people (Pantone Color Matching System guidelines).

So we had a problem. The batch was technically within 'industry standard' for general printing? Maybe. But for a pharma packaging line where every element—font, color, placement—is validated for patient safety and brand recognition? Unacceptable.

I rejected the batch.

The communication failure that caused it

Here's where I learned something. We had used the same words—'primary colors of pigment'—but meant different things. The vendor understood 'primary colors' as generic, broad-spectrum pigments used for general coloring. We intended 'primary colors' as the exact chromatic coordinates for transparent, high-performance pigments used in MDI-based blister packaging (where the sulfur gel component demands specific UV stability).

The vendor's COA (Certificate of Analysis) listed the pigment as 'Red 170' and 'Yellow 183'—but their internal standard for 'primary' didn't match our required hue angle. We should have specified the Pantone equivalent or provided L*a*b* values.

Honestly, I'm still not sure why the sample matched but the production run didn't. My best guess is that the sample was a manually blended batch, while the production run was from a different lot with slightly different milling conditions. I've seen this happen before with high-volume pigment suppliers who don't have the same GMP controls we expect at Lonza.

The solution: COA requirements and technical specifications

After that delivery, we revised our purchasing requirements. Every pigment order now includes:

  • L*a*b* color coordinates with tolerance band (±1.0 per axis)
  • Delta E requirement of ≤2 against our reference standard
  • Batch-specific COA showing measured values
  • Verified pigment chemistry (not just 'red' but exact CI number)

We also changed how we communicate internally. That R&D email? Now it gets flagged by our specification system if it lacks precise color references. Before approval, the compliance team—my team—reviews the COA. If the vendor's COA doesn't match our spec, we reject before production begins.

The vendor redid the batch at no charge. But the delay—two weeks—pushed back the entire packaging launch. That cost us more in re-validation and lost time than the pigment itself.

So glad I caught it before the labels went to the contract manufacturing partner. If those 8,000 units had shipped with inconsistent colors, the brand damage alone would have been severe.

"That $200 savings on not specifying a Pantone color cost us roughly $1,500 in re-work and two weeks of schedule."

The bigger lesson: Value over price, but value includes the cost of being wrong

Here's my take: in procurement, especially for regulated industries like pharma and biotech, the cheapest option rarely is the cheapest. But I'm not talking about unit price. That's obvious. What I mean is: the cost of ambiguity—not specifying enough—is a hidden expense that dwarfs any savings from choosing a generic specification.

For example, our vendor charged $28 per kilogram for the 'primary color' pigments. After we specified exact L*a*b* values, the price went to $35—a 25% increase. But we eliminated rework risk. On a 100-kg order, that's $700 more. But one rework? That could be $3,500 in wasted materials and labor. Simple math.

Now, every time a supplier tells me 'we meet the standard,' I ask: 'Which standard? Measured how? Show me the COA with actual numbers.'

If you've ever been burned by vague specs—whether for pigments, foils, labels, or even cell culture media (yes, we have similar issues with RPMI-1640 batches varying in pH)—you know what I'm talking about.

I've only worked with domestic vendors so far. I can't speak to how these principles apply to international sourcing where quality certificates might differ. But for domestic manufacturing? This value-over-price mentality with specific specs has saved us more times than I can count.

What I'd tell younger me

If I could go back four years to when I started this role, I'd tell myself: Assume nothing. Verify everything. And the moment a vendor says 'that's close enough,' ask for the data. Because in pharma, 'close enough' means a rejected batch.

And those 'primary colors'? They are not simple. They never are.
